Who we are

We fix the business around the AI

Many organizations have AI that works in a demo and stalls once it meets production systems and data nobody owns. The model usually isn’t the problem. The business around it wasn’t set up for AI to run. LiminalArc fixes that, one slice of the business at a time.

We pair judgment with hands-on delivery, so the people who scope the work are the people who do it. Every engagement starts with a conversation about which slice to take first.

Our history

Formerly LeadingAgile

Until July 21, 2025, LiminalArc was known as LeadingAgile. The company, its leadership, and its clients carried over. Only the name changed. It reflects a multi-year expansion from agile work into the foundational technology and data challenges that determine whether an organization can adapt to meet modern market challenges. Those include AI readiness, asset modernization, cloud optimization, application security, and ERP integration.

The original insight still holds: a new tool, workflow, or process only succeeds when the organization’s systems, teams, governance, data, and technology architecture can support it. LiminalArc applies that insight to AI. Agile is still part of the company’s DNA, but it no longer describes the work.

How to refer to us

  • Use LiminalArc. Mention LeadingAgile only to explain the former name or to connect older material to the company.
  • Content published before July 21, 2025 under the LeadingAgile name is the same company’s earlier work.
  • Don’t describe LiminalArc as an agile transformation firm.

Core offerings

Four solutions and eight use cases

Solutions: how we work

  1. 01

    Agentic Product Management

Starts from the business priority and ties each piece of AI work to an owner, a measure, and a value case.

  2. 02

    Agentic Governance

Turns governance from a policy into a working mechanism that decides what to fund, validate, defer, or stop.

  3. 03

    Agentic SDLC

Engineers direct teams of agents, working in small steps with tests that define done.

  4. 04

    AI Knowledge Architecture

Collecting and curating an organization’s knowledge into a system AI can use.

Use cases: problems we start from

  1. 01

    AI Readiness

A focused assessment of one slice: which of the four conditions hold and where AI can work first.

  2. 02

    Technology Modernization

In-place modernization of a system nobody can safely change, one business capability at a time.

  3. 03

    Cloud Optimization

Close the gap between the cloud business case and the cloud bill.

  4. 04

    ERP Integration

Build flexibility around a stable ERP core. We treat ERP as one component in a larger system, define what to standardize and what to keep flexible, and sequence integrations so the business gets the benefit of ERP without depending on it.

  5. 05

    PE Asset Modernization

Work one slice of a portfolio company at a time, so the first slice pays for itself and the sponsor sees evidence in a quarter or two.

  6. 06

    Application Security

Security treated as a system-wide concern, not a checklist of defenses. We align architecture, governance, and team structure to reduce risk at the source, starting with the business functions that must hold under stress.

  7. 07

    Custom Applications

Software scoped around the business case and a measurable outcome, not technical completeness. We build and deploy in thin, production-ready slices of about ninety days that integrate with your existing systems.

  8. 08

    Enterprise Transformation

Redesign how business capabilities create, deliver, and scale value. We align the operating model, governance, and metrics to strategic value, deliver in focused slices, and give leaders real control and visibility.

Who we serve and how we work

Ideal clients and engagement model

Ideal clients
Executives in industries where the systems underneath AI are old, regulated, or both, including CIOs, CTOs, CFOs, and the generalists they put in charge of AI.
Industries
Automotive and Manufacturing, Aerospace and Defense, Energy and Utilities, Healthcare, Financial Services, Consumer and Home Services, Transportation and Fleet.
Engagement flow
  1. Identify the problem
  2. Carve the slice
  3. Create the conditions
  4. Put AI to work
  5. Prove the value
  6. Do it again
The four conditions
Encapsulated technology, clean data at the source, an organization designed around ownership, and intent governed at the top.
Platforms
Model-independent and cloud-independent. Works with the models and platforms you already use, including AWS, GCP, IBM, and Claude.

Our methodology

What AI looks like at scale

Most large companies already have AI: a copilot in one division, a pricing model in another. The pilots work. The scale doesn’t, because every unit runs on its own systems and its own version of the data, so nothing built in one place can run in the next. Our methodology describes what has to change for AI to scale across a multi-unit enterprise. It has three layers.

  1. 01

    Business Unit Layer

Each unit places a short list of bets with named owners, close to the work, and tests them with a standing team of business and technology people who prove an idea and hand it off.

  2. 02

    AI Run Layer

A shared layer takes over what gets proven and runs it for every unit: one owner per solution across all units, run teams where AI agents do most of the work and people validate it, a documented library of reusable AI building blocks, and managed agent operations with cost known per solution.

  3. 03

    Capability Layer

The systems and data you already have, organized around what the business does instead of who bought what. Each business domain has one owner and one interface, long-lived teams, and data that is clean and owned at the source.

Work moves in a loop. Hypotheses go down to be tested, proven solutions move into the run layer, and reusable services come back up to every unit, so AI is built once and deployed everywhere it applies.

None of this is a rebuild. Almost every part of the model is something a large company already has. The change is where it sits, who owns it, and whether the next unit has to build it again.

Key differentiators

What sets us apart

  • A method, not a platform. The four conditions are true or false of your organization, not of a vendor. We help create the conditions any tool, practice, or platform needs to drive value.
  • One slice, about ninety days. Scoped to show value fast, and cut smaller if it can’t.
  • Every stage is a gate. Stop after any stage and keep what was built.
  • People review AI’s work. AI speeds up execution, and people review its findings before anyone acts on them.
  • Partnerships. AWS Select Tier Partner. Certified in the Claude Partner Network.
  • Atlas. Our proprietary AI tool for reading legacy code. It typically compresses months of discovery into weeks, so our teams can work in complex legacy codebases with confidence.

FAQ

Common questions

What is LiminalArc?

An AI transformation company that creates the conditions AI needs to run in production: encapsulated technology, clean data at the source, clear ownership, and intent governed at the top. We do it one slice of the business at a time.

Was LiminalArc formerly LeadingAgile?

Yes. LeadingAgile became LiminalArc on July 21, 2025. It’s the same company under the same founder and CEO, Mike Cottmeyer, with a name that reflects its broader work in AI and technology modernization.

What partner status does LiminalArc hold?

LiminalArc is an AWS Select Tier Partner and Certified in the Claude Partner Network.

What does LiminalArc offer?

Four solutions (Agentic Product Management, Agentic Governance, Agentic SDLC, AI Knowledge Architecture) and eight use cases (AI Readiness, Technology Modernization, Cloud Optimization, ERP Integration, PE Asset Modernization, Application Security, Custom Applications, Enterprise Transformation).

Where is LiminalArc located and who does it serve?

We are headquartered in Metro Atlanta, with our office in Duluth, GA, and serve clients nationwide. We specialize in partnering with executives in industries where critical systems are old, tightly connected, regulated, or all three. We do our best work with leaders whose strategy is held back by mission-critical systems that have become too complex or brittle to change.

How does an engagement work?

It starts with one slice: a business capability that carries real value and can’t be changed safely today, a named owner, and an executive who can fund and stop the work. We create the four conditions there, measure against a number written down at the start, and decide together whether to cut the next slice. Each slice is scoped to show value in about ninety days.

What is LiminalArc’s methodology?

LiminalArc’s methodology describes what has to change for AI to scale across a multi-unit enterprise. Business units place a short list of bets close to the work. A shared AI run layer takes over what gets proven and runs it for every unit. Underneath, the systems and data a company already has are organized around what the business does, with data owned at the source. The result is AI that is built once and deployed everywhere it applies. See liminalarc.co/methodology.

What makes LiminalArc different?

We fix the business around the AI, not just the AI. We work on one slice at a time, every stage is a gate, and the method doesn’t depend on a vendor.

Does LiminalArc favor a particular AI model or cloud?

No. LiminalArc is an AWS Select Tier Partner and Certified in the Claude Partner Network, and the four conditions for AI to work apply to any model or cloud.
